Direct vs Indirect Heat: The Setup That Fixes Most Grilling

Burnt outside and raw inside is not a heat problem — it's an arrangement problem. Here's what direct and indirect heat actually mean, and when to use each.

If somebody’s grilling is inconsistent, this is almost always why. They are cooking everything over one blazing zone, so thin food is fine and anything thick chars on the outside before the middle is done. Fixing it costs nothing and takes about a minute of setup.

What the two actually are

Direct heat is the food positioned directly above the burning fuel. Heat reaches it by radiation from below, it is intense, and it browns the surface quickly. This is what you want for a sear.

Indirect heat is the food positioned away from the fuel with the lid closed. The air inside the grill circulates and the food cooks by surrounding heat rather than by radiation from below — the same way an oven works. It is slower, gentler and far more even.

A grill set up with both at once is called a two-zone fire, and it is the single most useful arrangement in grilling because it gives you somewhere to move food to.

How to set up two zones

On charcoal: pour the lit coals onto one half of the charcoal grate and leave the other half empty. That is the whole technique. A chimney starter makes the pour controllable, which is why the two go together.

On gas: light some burners and leave others off. On a three-burner grill, run the outer two and leave the middle off, or run one side only. The unlit area is your indirect zone.

On a two-burner grill: one on, one off. It works, with a smaller indirect area.

The sear-then-move method

For anything thick, the standard approach is: sear both sides over the direct zone until there is a deep brown crust, then move it to the indirect side, close the lid, and cook until a thermometer reads the target. That is the method in our steak guide and it works on chops, thick chicken pieces and large fish fillets too.

Some cooks do the reverse — cook indirect first, sear at the end — which gives a more evenly cooked interior. Both work. The important part is that both zones exist.

Why the lid matters for indirect

Indirect cooking only works with the lid down. With the lid open, the heat rising off the coals goes straight up and past the food; with it closed, the air circulates and the whole chamber comes up to temperature.

This is also why constant peeking is such a problem on long cooks. Every time the lid comes off, the chamber temperature drops and has to recover. On a two-hour cook that adds up to real time.

Flare-ups: the other reason for two zones

A flare-up is fat catching fire under the food. It happens to everyone, and the wrong response — a spray bottle of water on a charcoal fire — makes it worse by throwing up ash and steam.

The right response is to move the food to the indirect zone and close the lid, starving the flame of oxygen. That is impossible if the whole grate is over the fire, which is the practical argument for two zones even when you are only cooking burgers.

None of this replaces measuring

Indirect heat gets thick food cooked through evenly; it does not tell you when it is done. Chicken is safe at 165°F, ground meat at 160°F, and whole cuts of beef, pork and lamb at 145°F with a three-minute rest, per the USDA. Cook to the number, not to the clock — the temperature chart has them all.
